Kestro — one system for four products and thirty designers
Kestro unified the design language of a fast-growing logistics company. We turned 1,400 one-off components into a token-driven system that designers and engineers actually enjoy using.

01 — The challenge
Four products, four different languages
Kestro had grown through acquisitions. Its driver app, warehouse tool, customer portal and admin dashboard each had their own buttons, colours and spacing — 1,400 components in total, with 37 shades of blue.
Shipping a simple feature across products meant redesigning it four times. Designers spent more time matching styles than solving problems, and customers felt like they were using four different companies.
02 — Approach
Small core, strong foundations, real adoption
Step 01
Audit everything
We screenshotted every screen in all four products and grouped 1,400 components into 48 real patterns.
Step 02
Tokens first
Colour, type, spacing and radius tokens with light and dark themes, synced from Figma straight into code.
Step 03
Docs people read
Short usage guides, live examples and weekly office hours turned the system from a library into a habit.
